On measurement

The one number that runs your business.

Every business today has more data than it has ever had. And most are more confused than they have ever been. That is not a coincidence, it is the trade. Platforms like Meta and Google monetised complexity, and somewhere along the way we all mistook more metrics for more control. A sixty-slide monthly review is not a strategy. It is a room full of people, each with a theory the data happens to support.

Data does not create clarity. Thinking does. Somewhere inside your business is a single number that, when it moves in the right direction, everything important moves with it. Most businesses have never named it. They track forty things and run on none of them.

If your metric makes everyone in the room feel good, it is probably not the metric that matters.

Find the one number. Make it causal, not correlational. Make it actionable, not just observable. Then build everything around it, and let the other thirty-nine go quiet. That is not less rigour. It is the only kind that ever produced a decision.

On performance

Cost per lead is lying to you.

Cost per lead is the most quoted number in this industry and one of the most destructive, because it is measured at exactly the wrong moment. It celebrates the click and says nothing about the customer. A campaign can halve its cost per lead and quietly double the cost of an actual sale, and the report will look like a win the whole way down.

We learned this the hard way, on real budgets, across enough years to see the pattern. The cheapest lead and the most valuable one are almost never the same lead. Optimise for cost per lead alone and you train the whole machine to chase the people least likely to buy, because they are the cheapest to reach.

A number decoupled from the sale is not a metric. It is a comfort blanket.

The fix is not complicated, it is just harder. Track lead quality, not lead count. Tie every rupee to acquisition cost against what a customer is actually worth. When the tool is the same and the prompt is the same, the output is the same, and sameness is the one thing a brand cannot afford.

Here is the part the industry will not say out loud, because most of it is now selling the sameness: when everyone sounds the same, a distinct human voice becomes the rarest thing in the market. Scarcity is where value lives. The flood is not the threat. The flood is the opportunity, for anyone willing to refuse to join it.
